None of these is a fault in Vapi. Each follows from its published scope and pricing, and each points towards a different kind of alternative.

Somebody has to build it, and then keep it running

Vapi puts every capability behind a REST API, with SDKs, squads, tools and a choice of providers at each layer. That is the point of a developer platform, and a dashboard gets a first assistant started. But the tools that reach your calendar and CRM, the handling of every edge case and the changes when your prices move are yours to build and maintain. A business without a developer on hand ends up paying somebody to own a project it thought it had bought as a service.

The bill has more than one meter

Hosting is billed per minute of calls and per chat or SMS message. Concurrent lines beyond the ten included on Build are charged monthly. Model provider costs are passed through at cost unless you bring your own key, and HIPAA and zero-data-retention add-ons are each priced by the month. Every line is clear on its own. Together they make next month hard to forecast for anyone without revenue per call to set against them, and the phone costs most in exactly the weeks it is busiest.

Customers do not only phone

Vapi's docs describe phone calls, voice calls embedded in web apps, text chat through its Chat API, and SMS chat. That SMS chat runs only on 10DLC-approved Twilio numbers, and the docs say the customer has to send the first message. The enquiry that arrives by email, as an Instagram DM or through the chat bubble on your website, and the follow-up text to a lead who did not pick up, belong to other systems, each with its own knowledge base and its own copy of the customer.

Some settings arrive only with a contract

The Build plan keeps call history for 14 days and includes ten concurrent calls. Custom retention, custom concurrency and volume-based per-minute pricing belong to the Scale plan, an annual contract with a fixed platform fee and committed volume. Vapi's free US numbers, up to five per account, do not support outbound calls, so outbound runs on numbers imported from Twilio. Its site describes configuring, deploying and monitoring agents in more than 70 languages across voice, chat and email, with telephony, a web widget added with a single line of HTML, WhatsApp and SMS among its channels. Agents are configured without code, with system prompts, knowledge bases and workflows, testing before deployment and analytics afterwards, and developers get SDKs for web and mobile, WebSocket and REST APIs, MCP and webhooks. Native integrations named on its site include Twilio, Genesys, Zendesk and Salesforce.

The pricing is a different shape from Vapi's. Instead of a hosting rate on every minute, plans are monthly and each includes a number of agent minutes and a concurrency limit, from a free plan with 15 minutes up through Starter, Creator, Pro, Scale and Business, with Enterprise on custom terms. Minutes beyond the plan are charged per minute, text messages per message, and the language model and any telephony are billed on top based on usage. Its site says the platform is model-agnostic and that you can bring your own model.

When to choose it: if you want a no-code configuration screen and a developer API in one product, a plan with minutes included so the month starts from a known figure, or an agent where the voice itself matters, with a large voice library, custom voice cloning and many languages. It is still a platform, so as with Vapi, somebody configures the agent, connects it to your systems and keeps it current.

LiveKit

LiveKit is the option for Vapi users who want to stop renting the stack. Its site describes an open-source framework and developer platform for building, testing, deploying, scaling and observing agents in production. The Agents framework, published on GitHub under the Apache-2.0 licence, is available in Python and Node.js and uses plugins to mix and match speech-to-text, language model, text-to-speech and realtime providers. It works with LiveKit's telephony stack, so an agent can make and take phone calls, and its site covers phone numbers and SIP.

You can run the framework on your own infrastructure, or deploy to LiveKit Cloud, which adds managed hosting and an inference gateway for models. The Cloud's free Build plan includes a monthly allowance of agent session minutes, a small number of concurrent sessions and one free US local number, with a little inference credit to start. The Ship and Scale plans raise those allowances and charge per minute beyond them, inference is billed by the model you use, and Enterprise is on custom terms.

When to choose it: if the thing you valued about Vapi was control, and you have engineers who would rather own the code, choose every provider and decide where the agent runs. It asks more of your team than a hosted platform does, since the conversation design, the integrations and the operations are yours. For a business that only wants a phone answered, that is the wrong trade; for a product team, it can be the right one.

Agents are built by describing them to Norm, its builder, which its site says needs no voice AI experience, or through a REST API and CLI, and scenario test suites run before an agent goes live. Its channels are voice, SMS, iMessage and web chat with one memory across them, and its connectors include Salesforce, HubSpot, Five9, Genesys, NICE CXone, Talkdesk, Amazon Connect, Calendly and Cal.com.

It differs from Vapi in two ways that matter here. The first is the price: one per-minute rate covers the language model, speech-to-text, text-to-speech and telephony, with no token charges and no model-provider pass-throughs, and plans set concurrency, calls per day and the number of voices, with Enterprise contracted to your volume. The second is where it runs: in Bland Cloud by default, inside your own VPC on AWS, GCP or Azure, or, for Enterprise, on your own hardware, with regional deployment in the US, EU and APAC. Its docs also describe connecting your own Twilio account to bring existing numbers over.

When to choose it: if you are an enterprise automating a phone operation and would rather pay one rate per minute than assemble providers yourself, or if the agent has to run inside your own network. Its site describes an end-to-end platform with in-house telephony, a visual flow designer with API-connected steps, a testing sandbox, real-time monitoring and forward-deployed engineers who help take agents into production, for sectors including BPO, healthcare, financial services, retail and telecommunications. Its channels are voice, chat, SMS and WhatsApp, and it lists more than 200 integrations, among them Salesforce, HubSpot and Zapier.

Its pricing page lists one tier, an enterprise contract, with the price scoped around call volume, concurrency, telephony setup, integrations, security needs and launch support. The contract covers Synthflow native telephony, SIP trunking or approved enterprise telephony; integrations with CRMs, calendars, contact-centre stacks, webhooks and APIs; and implementation, onboarding, testing, training, launch support and ongoing optimisation.

When to choose it: if you are leaving Vapi because your team does not want to be the one building and operating the agents, and you have the volume and the budget for an annual contract with implementation included. What is the best Vapi alternative?

It depends on why you are leaving. A developer who wants a similar platform with a visual flow builder, call transfers and batch calling should look at Retell AI; one who wants minutes included in a monthly plan, or many languages, at ElevenLabs Agents; one who wants to own the code, at LiveKit's open-source framework. An enterprise that wants one bundled rate or deployment in its own VPC should look at Bland AI, or Synthflow for a contract with implementation included. A business or agency that only ever wanted the phone answered and the calendar filled should choose Bold Agent Kit.

Why do people switch from Vapi?

Mostly for one of three reasons. The first is effort: Vapi is a developer platform, so the assistant, its tools, its integrations and its upkeep are a project that needs an owner. The second is the bill: hosting per minute and per message, extra concurrent lines by the month, and model costs on top unless you bring your own key. The third is reach: its channels centre on voice, and its SMS chat runs only on 10DLC Twilio numbers with the customer sending the first message, so email, website chat and DMs need other tools. Which reason applies decides which alternative fits.

Can I move my agents from Vapi?

Not by import, but the rebuild is usually quick. Take your assistant's system prompt apart: facts such as prices, hours and lead times become data points, scripted answers become Q&A pairs, longer material becomes documents, and the rules become instructions. Save any outbound script as a call template. Then connect your Twilio account, your calendar and your CRM, and import your contacts as a CSV or as a segment from the connected CRM. Is there a free Vapi alternative?

There are free ways to start, though calls always cost somebody something. LiveKit's Agents framework is open source under the Apache-2.0 licence, and LiveKit Cloud has a free Build plan with agent minutes and one US number included. ElevenLabs Agents has a free plan that includes 15 minutes. Retell AI's pay-as-you-go plan starts at $0 with $10 in free credits. Bold Agent Kit has a 7-day free trial rather than a free plan. Once you go past what is included, the model, the voice and the phone minutes are paid for by usage on all of them.

Is there a Vapi alternative that is not priced per minute?

Yes, in two ways. ElevenLabs Agents and LiveKit Cloud sell monthly plans that include a set number of minutes, although usage beyond the plan is charged per minute, and on ElevenLabs the model and telephony are billed on top. Synthflow prices by annual contract. Bold Agent Kit charges a flat $25 a month or $200 a year for the account, with no per-minute, per-message or per-line charge from us. The minutes are billed by Twilio at its rates and the model by your AI provider at theirs, both on accounts you hold.

Which Vapi alternative is open source?

LiveKit. Its Agents framework is published on GitHub under the Apache-2.0 licence, in Python and Node.js, with plugins for mixing speech-to-text, language model, text-to-speech and realtime providers, and it works with LiveKit's telephony stack to make and take phone calls. You can run it on your own infrastructure or deploy it to LiveKit Cloud. Of the others, Bland AI offers deployment inside your own VPC or, on Enterprise, on your own hardware. Bold Agent Kit is hosted software, but its model can be one you host yourself, on Ollama, vLLM or any OpenAI-compatible endpoint of your own.

Can I keep bringing my own AI keys after Vapi?

On several of these, yes. Bold Agent Kit runs every agent on your own key with one of sixteen providers, including a model you host yourself, and voices can run on your own ElevenLabs or Fish Audio key and transcription on your own Deepgram key, with nothing marked up. ElevenLabs Agents says on its site that you can bring your own model. LiveKit lets you choose each provider through plugins. Bland AI works the other way: its single per-minute rate includes the model, speech and telephony, with no token charges and no model-provider pass-throughs.
